How the Sales Team Install works

Watch the full breakdown · 10 minutes

Install the sales system and the team behind your offer, so the month closes without you on every call.

Without another agency taking a cut of your revenue, without reps who disappear in week one, and without numbers you have to guess at month-end.

Book your Sales Diagnosis

45 minutes, with Konstantinos or Khoi. A few short questions, then you pick your time in the calendar.

In writing, before we start

Your qualified booking rate goes up in 60 days, or we keep working for free.

We ramp your reps to your specific KPIs, not to a number someone copied from a course. In the first two weeks we install tracking by stage and measure your baseline: how many positive replies turn into a call that actually qualifies. By day 60 that rate is higher than the baseline.

If it isn't, we keep working with your team at no cost until it is. No credits, no partial refunds, no fine print about "implementation". The terms are written into the agreement in exactly these words.

Why we can promise this: the qualified booking rate is the number that moves first when a setter stops pitching and starts qualifying. It moved at Pace Collective in the first month, and it is the number we can see on day one, because we measure it ourselves.

Why most teams stay stuck

There is a reason your team is not scaling with your effort.

The old way

  • Hoping the next hire is the one who finally sticks
  • Running two roleplays, adding them to Slack, and calling it onboarding
  • Buying another closing course that never makes it onto a live call
  • Paying an agency or a rev-share setter who leaves when the invoice stops
  • Carrying the closing, the hiring and the training yourself, with nobody to hand it to
  • Watching a good month slide into a bad one, with no idea where it went

The new way

  • Reps hired through a pipeline, ramped against a KPI and a date
  • A sales process built from what actually closes for your offer, so performance stops living in one person
  • Every rep's calls reviewed weekly, and the review changes what they do on the next call
  • Tracking by stage, so you see the leak before it costs you a month
  • The hiring, ramping and management done with you, not left on your plate
  • One system you own outright, in your own workspace

If the left column sounds familiar, it is not a sign you are bad at this. Nobody handed you the sales system in the right order, so you have been fixing the wrong layer while the real constraint stayed hidden.

The current problems

Your offer sells. Your sales team didn't keep up.

Your leads are fine. The leak is downstream, in the layer those leads land in. These are the four problems almost every founder at your stage runs into, in their own words.

01 · The founder dependency

Everything still routes through you.

You built the offer, so you sell it best. Your setters know it, so the hard calls come back to your calendar. Revenue grows exactly as far as your week does.

"If I'm the one that has to close every call, I can only take 168 hours a week."Brian, AI consulting founder

02 · Ramp failure

You hired, and they disappeared.

New reps get a script and a few roleplays. Nobody tells them what to do at nine on a Tuesday. They drift, then they leave, and every failed ramp is your time and your lead flow burned.

"I trained them, roleplayed with them… and nobody really did anything."Dennis, SaaS founder

03 · Running on feel

Your numbers say fine. Your bank account says otherwise.

Nothing is tracked by stage, so interested buyers vanish between the first reply and the booked call and nobody sees it. One founder we audited: 44 positive replies, 6 booked calls, 38 gone.

"This is again just feelings. Take it with a grain of salt."Dennis, on his no-show rate

04 · The one-person system

You built it with AI. It works, for you.

Scripts, dashboards, follow-up sequences in an afternoon. None of it hires a rep, holds them to a standard, or tells them what they did wrong on yesterday's call.

"For me, doing it alone, it works. But everyone has Claude and these files on their computer."Dennis, SaaS founder

And here is the part that costs money without anyone seeing it: bad sales management shows up late. The team runs on the standard you set while you were in every call. Then they notice nobody is checking. Sixty to ninety days later the number drops, and you blame the market.

What we actually do

The Sales Team Install: more cash from the team you already have.

Five steps, always in the same order, because the order is the whole point. Training a rep on top of numbers you can't trust is guessing. Installed in 30 days, run with you for 90.

Layer 1 · Diagnose

See the leak before you touch anything

  • Tracking by stage, from first message to closed deal
  • Every rep's calls and conversations reviewed
  • The one constraint, named
Most founders fix the wrong layer first.

Low close rate sends you to more training. Low show rate sends you to more reminders. None of it compounds, because the data underneath was never looked at. We audit what exists, install tracking for every stage, and listen to the calls before we change a single word.

At Pace Collective there was no CRM and nothing was tracked. The first two weeks went into data and call reviews, not scripts. That is where we found that the lead setter was pitching in his triage calls.Pace Collective, July 2026
Layer 2 · Install

A process and a team that run without you

  • Frameworks for DMs, triage and the setter-to-closer handoff
  • A hiring pipeline with a structured ramp, a KPI and a date per rep
  • Reps who don't fit go back out, fast
Built from what closes for your offer, not from somebody's course.

The frameworks come from your own best calls. New reps come in every one to two weeks if needed, each with a ramp plan and a number to hit. The setter runs discovery and hands over notes, so the closer never starts from zero.

One framework change for the lead setter: from "let me convince you" to "let me see if this makes sense for you." His next two qualified calls became two deals paid at €10k upfront.Pace Collective, August 2026
Layer 3 · Manage

Quality control that holds the standard

  • Weekly call reviews that change the next call
  • One-to-ones and targets per rep
  • A cadence that outlasts you being in the seat
A script doesn't hold a seat accountable at nine on a Tuesday morning. Management does.

We run the weekly cadence with your reps and you stay close enough to own the standard, because you hold the budget and the final say. When the number holds without us in the room, the install is done.

Monthly cash collected went from €22,850 in July to €46,800 in August, and held above €41,000 in September. The reps who had pushed back in week one now submit their conversations for review without being asked.Pace Collective, 2026
Why it lasts, and stays yours

The layer nobody can copy.

Everyone has AI and a framework now, and that is exactly why so many teams are still stuck. AI hands you an answer without knowing your offer, your reps or your buyer. One founder we work with built his entire sales system with it, eight windows open, tracker, scripts, follow-ups. He said it himself:

"For me, doing it alone, it works. But everyone has Claude and these files on their computer."Dennis, SaaS founder

It works for one person. It doesn't onboard a rep, it doesn't sit in a call review and tell a setter that his third sentence killed the call, and it doesn't hold anyone to a standard on a Tuesday morning. AI writes the process. It doesn't lead the people who run it.

What moves your business is the judgment to read your specific team, choose the right order, and install it on live calls with real salespeople. That is a craft. It is the part we do, and the part that stays in your business after we leave, because every script, module, SOP and tracker is built in your workspace from day one.

Is this for you?

We qualify hard, on purpose.

This is for you if

  • You're doing $20k to $100k a month with a high-ticket offer sold on calls
  • You have at least one setter or closer, or a serious attempt that didn't stick
  • Your offer already sells when you take the call yourself
  • You want to own the system and get out of the chair, not stay the bottleneck
  • You'll share real numbers, including the bad ones, and do one working session a week

This is not for you if

  • Nobody has bought the offer yet. A sales team amplifies what already works, it can't create it
  • You want one script that fixes everything overnight
  • You want to hand sales off completely and never look at it again
  • You won't do the few hours of leadership a week the system runs on
  • Your offer doesn't deliver for your customers. No sales system fixes that, and we'll say so on the call

Under $20k a month and still closing every call yourself? Apply anyway. We run a smaller engagement to build a first team, and we'll tell you on the call which one fits.

The receipts

One client, shown in full.

We would rather show one case completely than ten in a sentence. Every number below was produced inside the install, with the same founder and the same team.

After€46.8k/mo

Three setters, but only one of them was performing. Nothing was tracked, and most of the calls that got booked were not qualified.

BeforeElias had three setters. One was performing, one was inconsistent, and one was not producing at all. There was no CRM, nothing was tracked, and most of the bookings were unqualified.
FirstWe audited the data that existed, installed tracking for every stage of the funnel, and set up a channel where every rep submits their conversations for review.
ThenWe rebuilt the DM framework, the triage call and the handoff from setter to closer. Then we retrained the existing reps and opened a hiring pipeline for new ones.
Didn't workOur first attempt to put the new frameworks in place. The existing reps had worked with the founder for years and pushed back. What worked was building the relationship with each rep first, then changing the framework one call type at a time.
AfterMonthly cash collected went from €22,850 in July to €46,800 in August. September closed at €41,000, and October stands at €38,000 with the month still running.

How we count: We count cash collected, not booked revenue. We count only the months in which we ran the team. And we take the numbers from the founder's own books, not from our dashboard.

This is the only case we publish so far. We would rather show one in full than ten in a sentence.

Most sales trainers sell you a script and a Slack channel. A script doesn't hold a seat accountable at nine on a Tuesday morning. Management does. That's the part we install, and we only count revenue we actually influenced, inside the engagement window.

Questions

Every question, answered.

What exactly is this, and what do I walk away owning?

A sales team install, done with you. We find your real constraint, fix things in the order that moves revenue, and put the working system inside your business: tracking by stage, frameworks for DMs, triage and the handoff, a hiring and ramping pipeline, and a weekly management cadence. Installed in 30 days, run with you for 90. At the end you own all of it, in your own workspace. You walk away owning the system, not renting an outcome.

Can't you run the whole thing for me, done for you?

This is the question that decides whether we are a fit, so here is the straight answer. Handing sales off completely at your stage breaks the business through a lag you don't see coming. You step away, the team runs on your standard for a few weeks, then they notice nobody is checking, and 60 to 90 days later the number drops. So we do the parts that genuinely should be done for you: the hiring pipeline, the frameworks built from your best calls, the weekly work with your reps. You stay close enough to own the standard, because you hold the budget and the final say. The judgment that runs your business cannot be rented.

How is this different from an agency or a rev-share setter?

An agency or a rev-share setter rents you the running of it and keeps you dependent. They reallocate attention the moment your invoice looks smaller than the next client's, and they leave when the invoice stops, taking the skill with them. We install the system inside your business as an asset you own. If we ever stop working together, the scripts, the modules, the SOPs, the tracker and the cadence stay with you.

Why not just hire a sales manager?

A manager who can actually install systems is expensive and gets hired by companies several times your size. The ones you can afford are usually closers who moved into management before they were ready, and you find that out three months in. The order that works is system first, then manager. Install the infrastructure, then bring in someone to run what already works. You hire from strength, because you know exactly what good looks like.

Can I do this myself with AI tools?

You can build the process with AI. We have clients who did. What AI cannot do is onboard a rep, sit in a call review, or hold anyone to a standard. The teams that already have AI and every framework are often the ones still stuck, which tells you the concept was never the constraint. The execution is. Read the section above on the layer nobody can copy.

How does the guarantee work, exactly?

In the first two weeks we install tracking by stage and measure your baseline: the share of positive replies that turn into a call that qualifies under your triage criteria. That number is agreed in writing before any framework changes. By day 60 your qualified booking rate is higher than that baseline. If it is not, we keep working with your team at no cost until it is. It is a working guarantee, not a refund clause, because the point is to get your team there, not to hand money back. Two conditions, both on the page already: your offer already sells when you take the call yourself, and you do the one working session a week.

I have been burned before. How do I know this works?

The most reasonable question on this page, and the reason we show one client in full instead of twenty logos. Pace Collective: €22,850 to €46,800 in monthly cash collected within one month, held above €41,000 the month after, counted from the founder's own books, including what didn't work in the first weeks. The first call costs you nothing and ends with your constraint named. Everything we build lives in your workspace from day one, so you are never locked into a black box. And we tell you on the call if we think it won't work for you.

What if I don't have a setter or a closer yet?

Then you are probably on the smaller engagement: we build your first team. Hiring pipeline, ramp, frameworks, and the management cadence from day one. Apply anyway, and we tell you on the call which path fits.

My team is small. Am I too early for this?

Pace Collective started with three setters, one of them producing, and no tracking. The floor is roughly $20k a month with an offer that already sells. Below that we talk about the smaller engagement. If the offer has never sold, you are too early for any sales team, and we will say so.

Does this work in my industry?

If it is a high-ticket offer sold on calls, the mechanics underneath are the same: a setter qualifies, a closer closes, somebody has to track it and manage it. Coaching, consulting, agencies, SaaS sold on calls. The one place it doesn't work is an offer that doesn't deliver for the customer.

What results should I expect, and how fast?

We don't promise a multiple. Every business has its own timeline, and we only count cash collected inside the months we ran the team. What we commit to is the order: data in the first two weeks, frameworks and retraining in weeks two to four, hiring and management from there. At Pace the number moved in the first month. Yours may take two or three. On the call we give you a straight read.

How much of my time does this take?

One working session a week with us, plus the decisions only you can make. The daily work with your reps is ours. If you cannot give it that hour, the system has nothing to hold on to, and we would rather tell you now.

What does this cost?

It depends on where your team is and which path fits, the full install or the smaller first-team engagement. We don't publish a number because a number without a diagnosis would be a guess, and this whole page is about not guessing. On the call we name the constraint first, then the scope, then the investment. If the maths doesn't work for your business, we say so.

Should we wait until next quarter?

Every month without tracking is a month where the 38 of 44 interested people disappear unnoticed. If your offer sells and you have the hour a week, waiting only costs you the leak. If the offer isn't selling yet, waiting is exactly right, and we'll tell you that.

If you explain all of this openly, why pay to work with you?

Because the information was never the constraint. You could read everything on this page and still not sit in a call review on Tuesday, or hold a rep to a KPI when he pushes back, or know which of the five steps your team needs first. That judgment and that weekly execution are the product. The page is the proof that we have it.

The fast track:

Find your constraint in one call.

On the call we look at your team, your numbers and your sales process, and give you a straight read on where the biggest constraint is. You see exactly how the install would run in your business. No pitch if it is not a fit. You leave with a clear plan either way.

  • Full funnel and team diagnosis
  • Your real constraint, named
  • The order to fix it
  • A clear plan either way

Everything we build lives in your workspace from day one. If we ever stop, you keep the system.

Pick a time that fits.

45 minutes with Konstantinos or Khoi. On the call we go through your funnel stage by stage and name the one constraint capping your revenue. If you have them, bring your last 60 days of booked and attended calls. Rough numbers are fine.
